A US skincare brand, operated since 2022
One brand, four channels, real numbers. The brand is not named at their request; everything else is exactly as it happened.
The starting point
An established anti-ageing skincare brand with a hero serum, a set of kits and more than two million units sold over its lifetime. In September 2022 we took over day-to-day operations of Amazon and Shopify, initially as support and within months as full ownership of both channels. Walmart Marketplace followed, and a TikTok Shop launched in 2026.
Revenue was steady. Advertising was running at roughly a quarter of revenue and tracking sales almost perfectly, which is the sign that ads are following demand rather than creating it. Net margin sat in the mid-forties.
What changed
Advertising was rebuilt around a maximum cost of sales per product, derived from each product's real contribution margin after fees. Discovery campaigns that had finished discovering were retired. Brand bids were cut to the level that still held placement. The hero product's winning exact-match campaigns were protected and never touched.
Alongside advertising: a monthly contribution-margin sheet per SKU, listing health checked weekly, inventory age and storage reviewed monthly, returns read for what they said about the listings, and a subscription push on Shopify funded by the money no longer wasted on category terms.
What it produced
Amazon advertising fell from about 24% of revenue to 8.5% in 2025. Revenue for the year was $227,787, the brand's highest on the channel. Net margin rose from roughly 45% to 60.87%.
Across the engagement, Amazon has generated $737,442 and Shopify $229,360 across 3,968 orders at a $57.95 average order value: $966,000+ in combined revenue, managed by us, since September 2022.
What we do not claim
The product is good and the brand had a loyal base before we arrived; we did not create demand from nothing. Marketplace conditions helped in some quarters and hurt in others. What we can claim is the part we controlled: the account was run to margin, weekly, and the margin followed.
